Read: the build risk is largely behind us. The work now is distribution + monetization, not engineering. We have the rare position of a working two-sided product in a market with no incumbent MLS.
2. Free vs paid — the strategic choice
The temptation is to charge owners to list. That's the wrong lever here, and Robbie's instinct is right. In a cold-start marketplace with no MLS, inventory and audience are the moat — anything that taxes supply kills the flywheel. So:
- Free for the crowd — buyers browse free; owners list free. This maximises listings + traffic, which is the asset everything else is sold against.
- Paid for the professionals — agents, developers, data buyers and power-users pay recurring subscriptions for tools and reach. They have budget and ROI; the public doesn't.
This is the classic freemium playbook (Zillow, LinkedIn, REA): give the network away, charge the professionals who profit from it.
3. The model: freemium + subscriptions
Three flywheel layers — free at the base, subscription in the middle, transactional on top:

Subscriptions are the engine — predictable monthly recurring revenue is what makes the business valuable and fundable (it's exactly what the $4M ListSiam raise is built on).

5. The full revenue stack
Subscriptions are the core; these stack on top without taxing the free base:
- Featured / boost — owners & agents pay to pin a listing to the top (one-click).
- Buyer-lead marketplace — sell qualified inquiries to subscribing agents (pay-per-lead).
- Partner referrals — lawyers, FX (Wise), mortgage, inspection, escrow — a fee per qualified intro on every deal.
- Premium services — pro photos/3D tours, "OFS Verified" title checks, valuation reports, relocation concierge.
- Developer placements — paid off-plan project launches to the agent network.
- Data licensing & API — the clean dataset + analytics to banks, developers, portals.
- Physical & reach — yard signs + QR, Motorblade-style postering packages, sponsored region guides.
6. Premium data — the Thailand land map
The single most "worth-paying-for" asset we can build is a multi-layer land map (/landmap/): zoning, topography, parcel lines & boundaries, utilities, and fiber/cable coverage, with OFS listings overlaid. Base layers are free (acquisition); the high-value layers (zoning, cadastral parcels, utilities, fiber) sit behind OFS+ / Data subscriptions — the data professionals, developers and serious buyers will pay for. This is a anchor feature for the subscription, and a wedge into the data business.
Note: zoning/parcel/utility/fiber data isn't openly available for Thailand — sourcing it (DOL cadastral, provincial zoning, telco coverage) is a real project and a defensible moat once built. Start with free base layers + listings, layer premium data in as we license/compile it.

~70% of revenue is recurring — the metric that compounds and that investors value. Costs stay low (the AI-built engine).
8. Monetization roadmap
- Now: keep listing free; finish Stripe + SiamPay so we can charge.
- 0–60 days: launch agent subscriptions (ListSiam) — the MRR core; sign founding agents free, convert to paid.
- 60–120 days: ship OFS+ membership (alerts + data + premium land-map layers); turn on featured + leads.
- 3–6 months: data/API tiers, partner-referral layer, developer placements.
- 6–12 months: license market data; expand the land-map premium layers as the standout subscription anchor.
